If a PM takes the time to learn something of Software Design Patterns related to software development then it is likely that a PM could better fit the row of SCRUM master. Requirements analysis requires understanding the Process Patterns of an organization. So it should not be unreasonable to have some understanding of Software Design Patterns. 

Whether a PM should play a role in Scrum or not depends on the nature and size of the project. For small project where there are only one or two scrums going at a time, the PM can play the role of a Scrum Master to let developer focus on where they should be spending most of their time. For a large project where multiple scrums may be going at the same time, it would be better for a PM to identify Scrum Masters for each scrum and himself manage the project at higher level integrating all scrums for successful project completion.

The short of it is that a project manager can be a Scrum Master and a Scrum master can be a project manager, just not at the same time. The scrum masters role is to ensure the team is able to do commit to the sprint and removes any impediments that get in the way. The scrum master can also be part of the scrum team.

I say that it also depends on the company culture & strategy, some companies make confusion between the two roles, so sometimes you find your self in hybrid situation, especially in weak matrix organisations: you have to manage all stakeholders (customer, team & hierarchy), risks (without making actions),…Etc, and at the same time you have to participate in technique details with your team and doing SM reponsibilities as known. 
Finaly, when you are in such situation, you have to forget that you are PM to do well as SM.

The scrum team can be seen as a work stream for the PM with the SM there to facilitate the delivery. If the PM has to function as the SM, he/she must perform the delicate balancing act where he/she must remove the PM hat while in the scrum and put it back on while communicating to the enterprise.

By their very nature, project management teams are unique, and face their own opportunities and challenges. This article examines six common team challenges facing project management teams, and includes questions project managers may want to consider with respect to developing their own project teams.

Challenge #1: The Team’s finite timeline

Project Management exist for a finite period of time, with a fixed beginning and end period. The project may be days, weeks, months or sometimes years. Teams outside of the project world do not necessarily experience the same finite nature.

Questions:

What challenges does your team’s finite timeline pose?

What do you notice about your team process?

What specific needs does you team have, collectively, and individually as you move from kick-off to implementation and finish?

Challenge #2: Different roles and responsibilities of different team members

Project teams often involve a fluid mix of different team members coming in and out of the project. This may sometimes lead to lack of clarity about the different roles and responsibilities of the different team members.

Questions:

How much time have you spent clarifying the different roles and responsibilities of the different team members in your project?

Where is the overlap?

What are the gaps?

What steps do you need to undertake to address these?

Challenge #3: Different team members belong to a series of different project teams

It is quite common for staff members to belong to multiple project teams at one time, reporting to several supervisors or managers at a time. Matrix management brings with it opportunities and challenges for team leaders and team members alike.

Questions:

How strong is the association/membership to your team?

What steps can you take to boost team members association to your team?

What relationships do you want to strengthen across the matrix?

Challenge #4: Possible virtual nature of the Project Team:

A very common challenge within project teams is their virtual nature, where members of the team are either M-Workers, or actually located in different venues. Virtual teams can pose a wide range of challenges as they may operate across time zones, distance and cultures.

Questions:

If we have a virtual component to our team, who is on it?

What obstacles exist due to our nature of the virtual team?

What steps can we take to ensure that those needed are involved in our team process and communication?

Challenge #5: Unclear vision for the team

Unfortunately, it can be common for the vision of a project to held tightly by a few members of a project management team, and not widely shared by all. Developing a common vision is a necessary ingredient for creating a high performing team.

Questions:

Who has contributed to the overall vision of the project?

Who shares this vision? Is it common amongst all team members?

What steps can you take so that all team members share the vision?

Solution:

Spend time with the team creating a common vision of the end result

Challenge #6: Unclear on the strengths of the team

Given the often transient nature of project teams, it is quite common for the time together to be spent on action (which can often be unfocused) rather than preparation and planning. Remember, every 10 minutes of planning can save 60 minutes of unfocused effort.

Questions:

What strengths does each team member bring to your team?

What are the strengths of your team system as a whole?

What gaps or blind-spots exist?

What steps can you take the address these?

Solution:

Look for an assessment to measure the strengths of your team system, or the strengths of the individual team members. Have facilitated discussion around where the commonalities lay amongst the team, as well as the differences. Notice the project team strengths, as well as the blind-spots that exist.

One of the biggest issues that a new project manager faces is how much to write in his project plan. Of course, the actual amount and depth you need will vary from project to project and with different types of projects. So will the emphasis you place on each of the sections. One of the first tasks that you need to perform as a project manager is to determine the required depth and emphasis on each element.

In this article, I’m going to identify the ten sub-plans you need for your project plan. Each of these is effectively a complete plan on their own. In some cases, you will need to develop the plan during the project planning process itself. In other cases, you should be able to adapt a predetermined plan and process.

1. A plan to manage risk events.

This is probably the most important of the plans. Not everything that occurs within a project is certain. Some things can be predicted to be possible. Yet other things cannot be predicted to occur at all. Regardless, these uncertain events (called risk events) must be managed. Where possible they should be avoided or encouraged. Plans should be in place to mitigate or take advantage of them should they occur. One of the mistakes that new project managers often make is they focus on the negative. The result is a project plan that focuses on mitigation. However, risk also can result in a positive result. A risk plan should include processes and plans to take advantage of when risk events are in the project’s favor.

2. A plan to communicate.

One of the major reasons for project failure is a breakdown in communications. Every project needs a plan to ensure that appropriate communications between the project team and the various stakeholders occurs. This includes within the team itself. It also includes between the team and the sponsor and management team. And it includes between the team and the clients and ultimate beneficiaries of the project. However, it also includes communications between the team and others affected by the project. This can include such diverse groups as the general public or the families of the project team.

3. A plan to manage change.

Change is a reality. Especially when it comes to a situation as filled with unknowns as a project. When the project begins, most teams are not as aware of needed information as they would prefer. They are forced to make educated guesses. However, as time continues information is gathered. As a result, it is often necessary to revisit the previous decisions and produce new plans based on improved information. In addition, other changes may occur within the environment which necessitates changes be made to the project. A change plan is mandatory to ensure that the project does not become something it wasn’t intended to be, and yet allow it to vary as needed. The plan also needs to ensure that appropriate oversight is maintained.

4.A plan to manage quality.

Quality doesn’t just happen. It needs to be built in. The quality plan needs to identify the standard to which the project product needs to be judged. It also needs to identify how the project will be judged. Finally, it needs to identify how the project will ensure that it is producing a quality product.

5. A plan to manage the scope.

Just as a project may change because of new information, or new conditions, so it may also change because the participants decide to adjust the purpose of the project. A separate plan related to the project change plan is required in order to manage changes to the purpose and extent of the project. These changes will affect the project as a whole and require management approval. In order to ensure appropriate governance, the project needs to have a plan to ensure that only the correct tasks are performed.

6. A management plan for the team.

Of course, people don’t just manage themselves no matter how self-reliant the team is. Appropriate skills need to be available. Tasks need to be assigned and reported on. All of this is included in the team management plan.

7. A management plan for the materials.

Not all projects rely solely on the team members. Sometimes, it is necessary to obtain raw materials or equipment in order to complete the project. This plan details which materials and equipment. It also states when the materials are required and how they will be obtained.

8. A list of tasks.

The work break down structure is a list of the tasks which make up the project. Often associated with the WBS is a related list. This list includes who is responsible for the task. It also includes an extended definition of the task and its products.

9. A schedule.

In many ways, this is a summary of everything that has gone before. It takes each of the tasks and puts them into the order they will be done. Finally, it assigns a date to the start and completion of each of the tasks.

10. A budget.

The budget plan details the management of the project’s actual costs and budget. In addition, it also details the amount budgeted to the project.

Step 1 – Assess the purpose of the documentation

Begin the documentation process by assessing the purpose of the document. Different documents serve different purposes. For example user guides inform a products users how to best use a product and get the most from it, while a sales presentation’s purpose is to get the reader to buy a product. It is important to establish what you want the document to achieve, as this will influence the rest of the documentation process.

Step 2 – Assess what tasks the users will perform

This step involves assessing the tasks users will perform, this is known as a task oriented approach. The task oriented approach begins by focusing on how the users would use the software or product to solve their problems or complete real world tasks.

The task-oriented approach creates more useful documentation than the functional approach to document development, which involves describing each button and function. The problem, with the functional approach is that it only gives the user half the story and does not help to integrate the software or product with real world tasks that the user will need to perform. This can often leave users with a low opinion of the software or product, when it was really the documentation that let them down.

At the end of this stage you will have a list of tasks and sub-tasks that will provide a skeleton for the documentation.

Step 3 – Analyse the audience

The audience analysis is where you create a profile that provides generic information and any assumptions you are making about the different audiences groups the document will have. Working from the audience analysis helps you to tailor the documentation as closely as possible to the needs of the reader. The audience analysis is where you try to understand who will be using the product you are documenting and what assumptions you can make about the knowledge and skills they possess. This allows you to include the appropriate level of detail and write using language that each audience group will understand.

Step 4 – Develop an audience task matrix

The audience task matrix links the tasks to the different audiences that a document is likely to have. The audience task matrix provides a useful tool for structuring the documentation, grouping information by likely audience and if required, helping us split a document that was too large. It also provides an additional check that all users and tasks have been considered.

Step 5 – Create the document plans

The next step is to create the document plans based of the information from the previous steps. This is a top down process, which you start by creating a high-level table of contents. Then you loop between the document plan and information gathering until you feel you have all the required content for each section.

Step 6 - Gather information

The information gathering process involves a combination of interviewing Subject Matter Experts (SMEs) and working from existing documentation. For example, when documenting software there is often valuable information in requirement specifications, functional specifications and use case documentation. This provides a basic level of information that you can build on through interviewing the SMEs.

Step 7 – Design the look and feel of the document

Designing the look and feel of the document involves deciding what format to use. For many projects a paper document may not be the best choice, an online help system or a web page may provide a better solution. It is important that the document looks good and is easy to read, so you need to consider the page layout, use of white space and visual density. You also need to take into account navigation features, so that multiple users can navigate through the document in different ways. At this stage you must also check if there are corporate guidelines or style guides that the document needs to adhere to.

Step 8 – Begin the writing process

Now you have a good idea of the content and a template to work with you can begin the writing process. During the writing process you focus on presenting information consistently, separating procedural information and reference material, determine the most effective use of images and diagrams, and making sure the information is tailored to the appropriate audience.

Step 9 – Edit and proofread the documentation

Finally you edit and proofread the documentation. You check each document against a proofreading checklist. If there is a style guide for the documentation then base the checklist on the style guide. This is an iterative process where the sentence structure and clarity of the document improves with each pass.

Becoming a successful manager requires you to develop good management habits that become second nature.

Always treat employees with courtesy and respect. This means that we make requests, rather than bark orders. We listen without interruption when others speak and acknowledge the opinions of others, even if we disagree with them. Courtesy and respect make work and life easier for you and your staff.

Provide reasons, whenever possible. People are more likely to support you if they understand the reasons for actions and requests. Need an employee to work overtime? Explain why it is important. Need a report three days early? Give the employee a reason. Giving employees the reasons for actions or decisions help them put it into context. They may not like it, but they understand why it is necessary.

Always remember that your employees are people with a life outside the organization. Sometimes, their personal lives must take precedence over their work lives. Take personal pressures and demands into account when addressing behavioral and performance issues. Personal problems are not an excuse for poor performance or bad behavior, but they can be a mitigating factor.

Manage by walking around. Get out of your office and cube and walk the floor. Meet employees on their territory and find something to compliment. Ask how things are going? Be a physical presence and help employees get to know you as a person in addition to their manager.

Spread the word and show appreciation for a job well done. When an employee does an outstanding job or performs work outside the scope of their daily duties, make sure you recognize that accomplishment in the presence of your entire staff.

Risk management is often done with little real focus, or not at all, and your note emphasizes the criticality and some great tips. I would like to add a couple of comments from my experience as well: 
1. I like to also use a fishbone diagram when categorizing. I usually ask attendees to consider risks of technology, human resources, processes, and competing priorities, so they expand their thinking on what risks exist. You could do this at the start, before they record their ideas, or at the time of categorizing, and then ask them if there are other risks not considered in the ones presented. 
2. I have found that after listing and prioritizing the risks, the group needs a rest, and that identifying mitigating actions (and assigning these) is best done in a separate session, a few days later. They need fresh thinking for this, and need to be ready to take on responsibility for risk actions. 
3. Formal documentation if important, so that the agreements are not forgotten. Also, it is good to put agreed actions into your action log, or even the project schedule. This way, there is followup through regular project processes,. 
4. I like to ask the team what their estimating assumption is for each highly rated risk. Most teams are way to optimistic, that they can fully control every risk. In doing so, you need to be friendly and approachable, but also objective in your decision making. Its about giving meaningful and positive feedback, but also being honest in your critique towards addressing improvements and giving advise.

3. Being rude will get you nowhere! There are a few big no no’s in project resource management. The first – Never openly criticize a team member in front of the other team. Notice I used the word “criticize” and not “critique”. If you finish your project and everyone run for the hills after practical completion, then you know that your team has shunned what was suppose to be, the most satisfying milestone of the project.

4. Don’t dodge the elephant in the room. Men are especially great at this, that it why woman project managers are getting some very good rep now a days. If a project staff member is under the pump or going through a tough personal time, chances are that it will show.You need to help confront any potential issues that hinder their performance, you won’t always be able to help, but they will know that they have your support.

5. Speak before you think… No actually, its think before you speak! Very important for the driven & pressured modern day project manager. Think about the project and resource repercussions of making a decision. Assuring the client that you will complete a non-critical task by Monday, but it would mean that you will have to call some team members in on a Saturday or have them stay for a late night, is probably not such a great idea. Think, reanalyze and reshuffle.

The project management profession and industry is consistently modifying the list of what are considered the key requirements and considerations that address all vital and relevant areas regarding the management of projects. 

I feel that an area that is rarely talked about is the area of Emotional Intelligence (EI). 
The area of Emotional Intelligence or (EI) is an area in which the dynamics and behavioral traits of individuals are considered as much as any other material project consideration 

The definition of Emotional Intelligence (EI) is: The ability to perceive, control and evaluate emotions. 

Out of the many project considerations, I feel that (EI) could be fully integrated into the process of managing a project, but more specifically into the areas of project team selection and risk management. 

After all, it is the idea and the hope of the Project Manager that a group of individuals under their management and direction will gel and coalesce into a lean, mean, project machine. 

We often hear about projects that are brought to their knees because of conflicts, breakdown in communication, and other human resource related issues. It is absolutely imperative that the project manager try to eliminate any of the gray or “unknown” factors from their project plan, so that all material risks are identified and handled in the best manner possible. In order to manage projects more effectively and reduce the challenges related to the dynamics of human interaction, the area of Emotional Intelligence (EI) should be considered and better integrated into the management of projects. 

The area of (EI) is not immediately familiar to most individuals and not commonly considered in today’s current project management circles, but the future wave of project management should consider utilizing the concepts that help remove any of the “unknowns” and bring to light more quantitative, and qualitative information and data regarding the human resource element.

The IT industry has benefited from several empirical studies of this issue for several decades, probably because it is one of the industries where failure is reported so widely. At least 50 root causes of failure have been identified and various taxonomies of those causes are available, reducing them to 6 categories, for example. 

There have also been numerous studies on the success of IT projects. For example, one finding is successful projects tend to be managed by experienced project managers. I believe the number was around 95% in fact. Project managers seem to be a very critical factor. They also appear to be critical in the successful recovery of failing projects, according to the studies. 

If these studies are accurate reflections of reality then, in IT, it seems important to have an experienced project manager who possess the right mix of skills and knowledge required to manage the common causes of failure, if success is an objective. I think the following list from a recent study does a pretty good job of summing up the causes of failure in IT projects. Personally, I think they point out the need for the project manager to be a good leader and communicator, who possesses critical thinking skills and experience dealing with these problems. 

• Lack of top management commitment to the project 

• Misunderstanding the user requirements 

• Not managing change properly 

• Failure to gain user commitment 

• Lack of adequate user involvement 

• Conflict between user departments 

• Changing scope and objectives 

• Number of organizational units involved 

• Failure to manage end-user expectations 

• Unclear / misunderstood scope and objectives 

• Improper definitions of roles and responsibilities

That is a tough nut to crack. It is somewhat related to how people fall in love with certain pieces of technology, or certain vendors, and then every problem becomes a candidate for that technology or vendor to solve. I saw an example recently where one department had selected a document imaging solution for an order entry system. Because of departmental politics, the finance department, who needed numbers and strings, and were not about to build an audit trail doing bitmap variance reports, just went ahead and developed their own order entry system. Political warfare is a hard thing to overcome because most of it is not rational, as you know. Although, I think it helps if the project you are working on is a strategic asset, closely aligned with corporate strategy, where the economic value is clearly articulated and supported by senior management and governance, in which case they may help calm the departmental wars for you.

Most places, organizations or companies err constantly in not training their personnel thoroughly, and realistically. A lot of places training is an afterthought. Many companies see training as a waste of money and other resources, and therefore their employees barely know what they are doing.

I have lost count of how many places I have gone to and have seen the “training program” being management telling the new person to follow an older worker for a while at their job site and “do what he/she does”… amazing!

Places that run consistently efficiently have one characteristic in common, they train their personnel well, thus when things go wrong and/or not as expected (every day reality) the personnel will default to their training, and solve the situation(s) quicker than had they not being properly trained.

It is expensive at one end to have a proper Training Program for your personnel, but the rewards long term make up and then some for all the investment of time and money for the program.

But a training program is just one sub-part of the Personnel Element, which is one of the three Elements all industrial setting are composed of, Process, Equipment and Personnel. Failure to understand properly (and most importantly) realistically any of the three Elements will cause the organization/project/work to fail, if not right away eventually.

It is not just training, …for example: How many organizations have had each department generate and maintain realistic ongoing Baselines, Baselines that have been generated after keeping a close tap on a l l their processes for some years, which will then detect rare occurrences that will not be detected in most cases by quicker scope Baselines generated over a few weeks, as a result of some ongoing Project? Not many.

These ongoing Baselines are crucial in order to know r e a l i s t i c a l l y all the intricacies of their processes, which is paramount knowledge in order for (among other things) to generate a correct Training Program for their employees. So as you can see, Training itself is part of a Bigger Picture.

For this reason I developed a basic system to teach people to think “three dimensionally”, that being to think in terms of the three Elements of the Industrial Efficiency Triangle, Process, Equipment and Personnel. You have to have a handle on all of your three Elements, which is unique to each work place, in order to have true Efficiency, including complete satisfaction with the outcome of projects.

I know as a construction contractor, we don’t bid on every project. We are selective. Why bid on projects where the owners don’t pay their bills on time or keep changing their minds or try to obtain fixed price contracts when the scope of work is not well enough defined.

At some point, we cannot simply throw up our hands. As professionals, don’t we have some obligation, enough self respect to walk away from projects which don’t have a snowball’s chance in hell of being successful?
 And what about purging those amongst us who are NOT competent practitioners? Those who studied a book of sample questions then passed a multiple choice exam and consider themselves professionals, but have never actually managed a project?
 Bottom line- simply accepting that “people are the problem” is not what professionals do. If people are the problem, then the flip side of that must be that people are also the solution?

While I agree the “soft” skills are much more important than many make them out to be, I find the leading cause of project failure is poor scope definition by the client/sponsor/owner.

Many people think project managers are “miracle workers” and/or can read minds….. (i.e. believing we can find 9 women to produce a healthy baby in one month…..!!!)
 As a life long (as opposed to accidental) project manager, when the scope is well defined and the needs, wants and expectations of the owner/client/sponsor are realistic, including both time and budgets, then projects rarely fail.
 Unfortunately, this is not the case, which is why, IMPO, so many projects “fail”.

You may find the words of Douglas Adam to be of some relevance to your perspective- “Human beings, who are almost unique in having the ability to learn from the experience of others, are also remarkable for their apparent disinclination to do so”

I hate to be a skeptic, but I am pretty much with you on this as well. I find many clients HOPE you can work miracles, under the mistaken guise that you will somehow accept the challenge and rise to the occasion.

But until/unless we are willing to walk away from these kinds of clients, then we pretty much are stuck with this as the norm.

PART of the problem is having people who take and pass 1, 2 or 4 hour multiple choice exams having the audacity to think that qualifies them as being “competent” or “capable” project managers!!!!

When project managers have some real “skin in the game” (i.e lose their right to practice or are held financially accountable for their misfeasance, malfeasance or non feasance, I think we will some of these “experts” falling by the wayside and those who remain, being VERY cautious about which projects they are willing to accept.

I was speaking from the perspective of a contractors project manager in the construction sector. In that environment, the project manager has near total P&L responsibility for the project- he or she IS “management”……

Project managers working in an owner environment are a whole different world!!! But again, the project manager ALWAYS has the option of “just saying no”…….

(As a contractor, we don’t bid on every project and there are some clients we REFUSE to bid on their work at all)

Leave the “bad” projects and the “bad” clients to your COMPETITORS. Let them go out of business, not you!!

 It gets worse……. Even if you are able to describe what a “successful” project looks like to you, not all stakeholders may agree……

Then to complicate issues even more, we need to differentiate between the success of the project and the success (or failure) of the PRODUCT of the project….

Look at the Sydney Opera house…… An abysmal failure as a project, but the PRODUCT of the project has become an icon for all of Australia………

I am not coming from a background anywhere near pharmaceuticals, but as a consumer, all I care about is did the drug or intervention you created do what you stated or implied in your marketing brochures without any unintended side effects. Whether it cost more than you had budgeted or didn’t go according to plan is not much of a concern to me. However, if I am dying, the fact your product is late may be of SIGNIFICANT importance to me…..

See where I am going with this? I think it was Plato who said “beauty lies in the eyes of the beholder”…….. I think it not unreasonable to paraphrase Plato by stating that “project success/failure lies in the eyes of the stakeholders?

In April 2009 the National Audit Office published a report that declared the failure of the original C-NOMIS and described how the project had demonstrated seven out of the eight primary causes of project failure. C-NOMIS has now been re-scoped and is earmarked for delivery in 2011. However, important questions remain regarding the way in which the project was managed, the length of time for which mis-management of the project was tolerated, and the value-for-money that can be expected from vast government programmes of this kind.

This article deals with the first of the OGC’s eight causes of project failure: the absence of any clear link between the project and the key strategic priorities of the parent organisation.

The “key strategic priority” of NOMS was to reduce the rate of re-offending in the UK, through the implementation of end-to-end offender case management. This would entail matching a single case manager for every offender and making offender information available to the appropriate individuals within both the prison and probation services.

The C-NOMIS project was set up to create a single, integrated database for all offender information. By integrating the information management systems across over 140 prisons and the 42 administrative areas of the National Probation Service, NOMS hoped to redefine how information about offenders is managed, in order to improve the continuity, consistency and efficacy of offender case management.

To this extent, C-NOMIS was clearly aligned to the strategic objectives of the organisation. However, the absence of any project-programme plan and failure to define the link between the project and the programme led to C-NOMIS being regarded as an independent IT project, rather than as a part of an IT-enabled business change programme.

As the government-standard PRINCE2 and MSP guidance makes clear, any project that is treated as independent of its programme or business context is in danger of being implemented for its own sake, regardless of whether it actually benefits the organisation’s strategy.

Furthermore, independence can also lead to insufficient external support to maximise the value of the project’s outputs. In the case of C-NOMIS, this was seen in the absence of any attempt to integrate the various information management systems currently in use. Even if C-NOMIS had delivered the expected IT solution, its benefits were automatically compromised by the difficulties imposed by the existing systems. As it was, the various systems complicated the design of the C-NOMIS database, encouraging the scope-creep that eventually led to the demise of the project.

Summary and solutions

Effective project-programme alignment is clearly crucial to project management success. But how do programme managers, business leaders and project managers make sure that their projects are strategically worthwhile and supported as such?

In this case, we need to plan euthanasia – let the project die as painlessly and with as much dignity as possible.

A failing project needs the help of a well-trained project planning professional, also called a recovery Project Manager to minimize recovery time, cost, and residual damage if the project can be saved, or to recognize when euthanasia is the recommended option.

Selling the Recovery Plan and Motivating the Stakeholders

Once the project planning professional has performed triage and avoided project failure, he has to be able to create and “sell” a prioritized recovery plan to all stakeholders. Communication is critical on any project, but it is particularly vital during project recovery where there may be a demoralized team, furious customer, nervous management, and unhappy bean counters to satisfy.

When the plan is accepted and recovery is under way, the project planning professional must be able to motivate the team to reach for success, pacify customers and give them confidence in eventual success, and provide the bean counters with a realistic plan that can be regularly measured and reported on. Progress must be carefully monitored, controlled, and reported throughout the recovery and responses to unplanned events (risks) should be decisive, quick, and effective or we could be facing further project failure.

Finally, during the recovery period, it is important to keep your team positive – build in milestones to allow you to publicize and praise even small achievements. Build a momentum based on success, so that the team and other stakeholders perceive it as “normal” to meet milestones, and in contrast, missing a milestone is unusual and stands out amongst all the other successes.

So, why does the product life cycle have to do with project management?

When the product life cycle is getting shorter, companies have to keep introduce new products to the market. And, when you need to introduce more new products, we always need R&D which involves project management and new product introduction (NPI). Therefore, project management skill has become an essential skill in an organization.

Now, if you look at the definition of a project according to Wikipedia, a project is defined in the field of project management, consists of a temporary endeavor undertaken to create a product or service. As the product life cycle becomes shorter and shorter, I believe one day everything that we produce may be just a temporary endeavor, even services.

Again I want to emphasize that project management has become a very important skill that all managers and leaders should possess.

In this article, I’m going to discuss the important 3P of Project Management. They are:

•             Project Scoping and Planning

•             Process

•             People

Project Scope and Planning:

I can’t emphasize more on the importance of project scoping. A lot of project managers just jump into action immediately when they get a new project. Recently, I have seen an experienced project manager that did not really work the details of the project scope and the consequence is the project failed. Go through them one by one and customized them to suit your own situation and environment. Then, work with team to come up with a work process that the team can use to manage your project. This is the next important part – Process, that I am going to discuss in the next part.

Process:

Why process is so important but a lot of project managers actually are ignorant about that. They feel that a project is always something new and there is no standard process of running a project. They are right in the sense of every project can be something new or fresh but the way we manage a project is always almost the same. That is why there is a standard process that we can follow based on the company working culture, and business environment.

So, what you can do is the work out a process together with a team of project managers. First, you list down the past projects that you team has gone through the past years and categorized them accordingly. After that, select one of the categories and go through the whole process of working on those projects and at the same time, list down the issues or challenges faced during the whole duration of the projects.

People:

People are the most important factor that will determine the success or failure of the projects. I have seen a lot of time a project fails mainly is caused by people. So, first question to kick off a project is to ask whether you have the BEST team members in your project team. A lot of time project manager just inherits the project team and sometimes worse still, they inherit a team of misfits of discarded human resources. How do you expect a project team to be successful when you don’t have the best team player in your team? Have you seen a soccer manager put all the worst players into a team to represent them in a tournament? No way!

 Being a great project manager and one that is well-respected by his/her team members isn’t an art or an exact science but so many managers fail at this. As much as each person thinks that they are well suited to becoming excellent project manager, truth is, it is something you have to work at.

Here are three signs that indicate you have fallen into the “bad project manager” bin:

Lack of Respect: As a project manager, you want to be respected. Not surprisingly, everyone wants respect. If you treat your team members or employees with lack of respect, don’t be surprised to get the same in return. As a manager, you can’t be too soft where your employees walk all over you and neither can you be too hard, where everyone hates working for you. Achieve a balance!

Avoidance in Office: If your team or employees are avoiding you, then you’re a bad project manager. Team members should feel comfortable approaching their manager for questions and ideas. If they scatter like bugs as soon as you enter the area, they are avoiding you! You must take responsibility for this and try to rectify the situation immediately.

Target of Gossip: If you’re the target of gossip, more than likely, your team is discussing your ill management skills. The only outlet they can find is to gossip about you when they’re away from you. If you see a few of the members relaxing and talking, approach them. If they cease the discussion awkwardly, then you were the target of their gossip.

These three basic signs are reminders that you are not loved and adored by your team members. If you give them respect and treat them fairly, it will reflect on you and your management skills.

Let’s consider the indicators of how a company values Project

Management:

•             LACK OF KNOWLEDGE – employees simply lack the basic knowledge of the mechanics of Project Management. I do not run into too many companies anymore with a total absence of knowledge in this regard. The conceptual foundation of Project Management has been around for a number of years. There is a multitude of training programs in Project Management, both at the college and commercial level. There are also several discussion groups on the Internet and professional associations dealing with this subject (e.g., the Project Management Institute of Newtown Square, PA). Hiring or contracting people with absolutely no knowledge of basic Project Management concepts is becoming a rarity.

•             LACK OF ORGANIZATIONAL POLICY – the company has not adopted a formal policy for managing projects. Consequently, informal and inconsistent approaches to project management are used with mixed results. This is a much more common occurrence than finding a company devoid of knowledge in Project Management.

•             LACK OF ENFORCEMENT OF POLICY AND PROCEDURES – even though a policy has been established, it is not enforced. As a result, inconsistent results emerge. If a standard and consistent approach to Project Management is devised by a company, it must be routinely policed in order to assure accuracy and uniform results. It is one thing to enact legislation, quite another to enforce it.

•             LACK OF CONSIDERATION FOR THE MAGNITUDE AND COMPLEXITIES OF PROJECT MANAGEMENT AND ATTACK IT IN PIECE MEAL – People seem to naturally underestimate the magnitude of project management. For example, project planning involves defining work breakdown structures and dependencies which is a precursor to estimating, planning, reporting and control; estimating is a prerequisite to scheduling; time reporting impacts project estimates and schedules; resource allocation is based on availability of qualified people (skills inventory) and current project schedules; etc.

REACTIVE VS. ACTIVE MANAGEMENT

The old adage, “If you do not make the decision, the decision will be made for you,” is valid. This also sums up the difference between an active and a reactive manager. True Project Management requires an “active” manager, not “reactive.” The active manager takes care of the problems before they happen. They plan on the future. The reactive manager deals with yesterday and waits until problems occur, then tries to take care of them. Today, more and more IT organizations find themselves in a constant “firefighting” mode of operation. Why? Because of a “reactive” management style. The “reactive” manager never seems to get ahead, yet probably enjoys the highest visibility in the company. As an aside, beware of your “firefighters,” they are probably your chief arsonists.

Managers don’t wait for things to happen, they make things happen.

HOW MUCH PROJECT MANAGEMENT IS NECESSARY?

Can the philosophies of project management be adopted and implemented by a single group of people for a single project? Yes. A department or division? Certainly. The entire company? Definitely. In fact, as the scope grows, communications improves and the philosophy is more consistently applied.

The scope of project management affects many people:

•             The individual worker will prepare estimates and schedules, perform project work, and report on activities.

•             The project manager will plan and direct the use of resources on projects, and solve problems.

•             Department managers will administer resources and control projects within an area.

•             Executive management will establish project priorities and monitor project progress.

Obviously, project management should not be restricted to a handful of people or projects. Dozens of projects may be active at any one time, involving hundreds of workers across departmental boundaries. Synchronization of the work effort is required to maximize effect and minimize confusion. Project  management, therefore, should be viewed as a corporate philosophy as opposed to a technique used by a select few. Only when a standard and consistent approach to Project Management is adopted by a company will it become an integral part of the corporate culture. We will then hear less about why Project Management fails, and more of how the company is prospering.

Project communications management is a topic that is close to my heart. When it comes to best practices, communications is probably the main piece of the puzzle for running successful projects. I know that it has been one of the best reasons for my track record of successful delivery.

It is an accepted fact that communications will take up approximately 90% of a project manager’s time. This is the reason why I always start with project communications management as a best practice. Excellent communication skills are at the top of the list of requirements for a skilled project manager.

What is project communications management?

In theory it is about appropriate generation, collection, storage and distribution of project information. During the project planning it requires determining the information and communications needs of stakeholders, during execution it is about distributing the information in a timely manner, doing status reporting and progress measurement, during closure it is about gathering information to formalize project completion. How is all of this applied in practice?

When is project communications management a best practice?

For project communications management to be used as a best practice, it needs to be applied in a regular, consistent manner throughout the life cycle of a project, from initiation, to planning, during execution, controlling and closing. It must be done to the point where it becomes a routine task on the project. It keeps all stakeholders informed and gives them the re-assurance that the project is in good hands. (That is what project managers are paid for, not true?)

Project communications management in 4 simple steps

1. Communications management needs to be planned for:

•             Who needs what project information?

•             When do they need it?

•             How will the information be given?

•             By whom?

Document in your plan which information will be written, which will be oral (progress meetings, presentations), whether it is formal or informal. How will information be stored and distributed. The communications management plan is part of the overall project plan and can be as simple as a one-page communications matrix to a detailed communications plan depending on the size and complexity of the project.

2. How will information be distributed?

Information distribution is about making information available to project stakeholders in a timely manner. It deals with how the information will be stored, shared and exchanged (written, oral, internal, external, formal and informal, etc)

3. Report on performance

Performance reporting is to provide stakeholders with information about status, progress and forecasting. It generally provides information on scope, schedule, cost and quality, as well as on risk and procurement where applicable.

4. Project is done and how do you communicate that?

Project administrative closure is a much neglected aspect of Project communications management, but this is where project results are reviewed and documented, success is analyzed, and where lessons learned are discussed and archived.

Over the past few days, I’ve been writing about some of the characteristics that make a great project manager. I don’t think anyone disagrees that delivering projects on-time, on budget, and on spec are important. I certainly think they are. That being said, I was thumbing through some old notes last night and found these six leadership attributes. I’m not sure where I stumbled across them originally, but they are leadership skills that can take a good project manager and make them great.

 As companies turn to project based work to help make and keep their organizations competitive and profitable, the need for skilled project leaders will continue to increase. Regardless of your particular work management methodology or business project management software, do you take time to foster the following skills or attributes?

 • The gift of foresight. I’m not suggesting that membership in the Psychic Friends Network is required, but being able to look down the road and make some reasonable predictions based upon practical assumptions is an important skill.

 • Organization. I don’t think this needs much explanation. Keeping information, schedules, and team members organized is critical. Fortunately, most project managers I know are very organized and detail-oriented people.

 • The ability to lead. Although there are some people who are natural leaders, basic leadership skills can be learned, practiced, and improved. You might not read about it in the PMBOK, but there are mentors, leadership training, and books you can read if an honest evaluation of your leadership skills finds you lacking. Leadership and people skills are, at the very least, as important as methodology and tracking tools.

 • Exceptional communication skills. It’s important to be able to communicate with everyone involved in the project from peers, to team members, and stakeholders. Everyone needs different information couched in different terms. This is a skill that is vital to a project manager’s success…

 • Pragmatism. A pragmatic approach to problem-solving is a skill that is essential for a discipline that faces the regular adjustments and changes that face project managers.

 • Empathy. In order to lead people, you need to understand them and what motivates them. Everyone is different and a one-size-fits-all approach to leadership is seldom the most successful approach. I’m not suggesting that project managers need to get all “touchie-feelie” and start tearing up in romantic comedies (not that there’s anything wrong with that), but the old saw about “..walking in another man’s shoes,” might apply here.

It’s not a secret that in my humble opinion, like any good leader, great project managers understand that successfully leading people is half the battle to successfully managing a project.
